Most agencies decide whether to build link building in-house by comparing one salary against one invoice. That comparison is almost always wrong, because the salary is the smallest part of the cost.
A full time outreach specialist in the United States sits somewhere between $53,000 and $75,000 a year according to ZipRecruiter and Glassdoor averages for 2026. That is the visible number, and it is the one that gets compared against a per placement price. On its own it looks competitive.
Then come the tools. Ahrefs starts at $129 a month, and a serious outreach function also needs email finding and sequencing software on top. Call it $3,000 to $9,000 a year before anyone has sent a pitch.
Then the ramp. A new hire does not produce consistent placements in month one. Three to six months is realistic before output steadies, and that is three to six months of full salary against very little delivery.
Then the relationships. Publishers respond to people they recognise. A new outreach hire starts at zero and has to build that from nothing, which is most of what the ramp period actually is.
The real cost is turnover. One resignation does not just cost a replacement hire. It resets the ramp, and it takes the publisher relationships out of the door with the person who built them. For a small agency, that is the difference between a service line and a liability.
If link building is your core product, if you have the volume to keep two or more people busy, and if you can survive a six month ramp, building in-house makes sense. You keep the margin and you control the standard.
If link building is one service among several, and you need it to work next month rather than next year, outsourcing is not the cheaper option so much as the only one that matches the timeline.
Either way, the honest comparison is not salary against invoice. It is salary plus tools plus ramp plus turnover risk, against a per placement price you can stop paying at any time.
